The Metrics That Actually Predict Revenue (Not Vanity KPIs)
Activity metrics feel good. Revenue metrics tell the truth. Here are the five numbers every sales leader should be obsessing over.
Why Activity Metrics Lie
Calls made, emails sent, meetings booked — these feel like progress. And sometimes they are. But a rep who makes 100 calls to the wrong ICP is less productive than a rep who makes 20 calls to the right one. Activity metrics measure effort. Revenue metrics measure effectiveness. You need both, but most teams only track the former.
The Five Metrics That Matter
Pipeline coverage ratio (you need 3–4x your target in qualified pipeline), stage-to-stage conversion rates (where exactly are deals dying?), average sales cycle length by deal size, win rate by ICP segment (are you winning more with certain customer profiles?), and time-to-first-meeting from first outreach. These five numbers will tell you everything about the health of your revenue engine.
How to Use Them
Review these metrics weekly, not monthly. Pipeline problems compound fast — a coverage ratio that drops from 3.5x to 2.5x in one week is an emergency, not a trend to monitor. Build a simple dashboard that shows these five numbers at a glance. If you can't see them in 30 seconds, you won't look at them.
The Leading Indicator Mindset
Revenue is a lagging indicator — by the time it shows up in your numbers, the decisions that caused it were made 60–90 days ago. The metrics above are leading indicators. They tell you what your revenue will look like next quarter, not last quarter. Obsess over them, and you'll stop being surprised by your results.
